2. The key is to accelerate talent development. It’s no longer enough to just recruit good talent, you have to develop it…quickly!

4. There is a time-value to talent. What does that mean?

1. What does Erica mean by navigating the dynamics of lifecycles?
2. Most organizations don’t even know they are in a lifecycle, let alone diagnosing where they are in that cycle?
3. Lifecycles are prevalent in virtually every element of businesses, careers, or projects… Are you in the beginning, middle, or end?
4. Misdiagnosing is a common problem. Most organizations believe they are in a growth mode, when they are not…

1. What do we mean by “embracing personality hardwiring?”
2. There is a diversity of talent out there. How exactly do we take advantage of that?
3. We have to embrace different hardwiring, but not let it trip us up and disrupt our rhythm…
4. Again (a common theme), too many organizations and management teams aren’t even thinking about the personality hardwiring of their people….
5. Introverts and extroverts are the most obvious, but there is so much more to be aware of, and we share some examples of how this can manifest itself…
6. Organizational rhythm is killed when personality hardwiring is NOT embraced, considered, and recognized.
7. How understanding all this enables entry points!

1. Erica leads us off by explaining what she means by establishing forums for productive engagement.
2. Having these types of forums are mission critical, but too many organizations don’t even think about it…
3. Are you creating safe space for people to have meaningful interactions where progress can be made?
4. But don’t we already have too many “meetings?” Don’t people hate meetings? What’s the difference between a standard meeting and a forum for productive engagement?
5. “Task-driven or information-sharing vs. Purpose-driven! This is how a leader can establish rhythm for meaningful action.”

7. We’ve talked about how to look for entry points to make impact. And forums are golden opportunities to use them. In fact, a forum is designed to ENCOURAGE you to do so.
8. Note: these forums need a very specific purpose and objective.
9. What are some types of forums that leaders can orchestrate? Business performance, organizational, workshops, retreats, and people forums (coaching circles, succession planning, etc.) to name a few.
10. Some organizations have too many forums, but most have too few. What are the pitfalls of this?
11. It’s hard to conceive of making any kind of organizational progress WITHOUT having these kinds of forums…
12. There is a natural rhythm to forums, and forums contribute to the rhythm of the organization, but…there are obviously some rhythm killers here to understand too. [Pink Elephants, from Season 2, to name one…]
13. “You cannot have one forum to DISCUSS EVERYTHING…”
14. Most meetings that achieve little are just poorly-organized forums…

1. Erica provides an overview of creating and owning the narrative.
2. Why the “narrative” is important in the context of your team and your organization. The “rhythm” is in how to tell the narrative!
3. “Where were we? Where are we? And where are we going next?” This is a good model with which to build your own narrative.
4. It is ok for the narrative to evolve over time.
5. The narrative serves as a way to connect to people, to get them to buy, in order to take bold risks, and move the organization forward.
6. The biggest risk is that most leaders underestimate the power of the narrative.
7. Remember, the role of leadership is to communicate the vision until everyone understands and buys in.
8. How do different leadership styles come into play with regards to creating and owning the narrative?
9. Old story, new story. Leaders often struggle with the team sticking to the old story, and not moving to the new story. Leaders have to call that out. Their job is to convince and inspire people to buy into the new story.

The Hunt for Pink Elephants: Lessons for leaders

8. What altitude are you serving at when you “serve the master?” Are their risks?
9. Assume you have both served yourself and served the master, how do you change this?
10. The benefits to being in service to others (aka in service to the company and its people).
11. Calling out unproductive behaviors and seizing entry points is A LOT easier when you have that reputation of being in service to others.
12. What to do when “the master” asks you to do something that you know isn’t in the best interest of the organization.

Intention and impact of leadership
Leadership on the Ground, Season 2, Episode 3 is here! The Dynamics of “Intentions and Impact” and why leaders must own their “impact” immediately…
Discussion guide for today’s episode: Intention and impact of leadership:
1. Review of the concepts of Leadership on the Ground, as well as In Real Time, practicing leadership at the speed of business.
2. Erica explains the concept of intention and impact. And the importance of aligning them! And rarely are they aligned, and therin lies the problem!
3. “You have to still own your impact, regardless of your intention.”
4. What you say matters. But how it actually lands is equally as important.
5. This is about communication and relationship skills.
6. A big risk is to appear that you are not listening, that you’re not aware of the impact of what you say and do.
7. A misalignment between intention an impact can lead to a lack of trust. When it happens, you need to be strong and apologize, and work to make it right.
8. When you make a mistake as a leader, you have to own up to it. How do you do that? Why do you do that?
9. How do you attempt to avoid this? Can you avoid this?
10. Social awareness matters too. Reading body language…
11. “Use your ability as a leader to fix things as a tool to improve, not as a weapon.” You have to HEAR what people are saying.
12. Tips and strategies to have a more positive impact on people.

Leveraging your Personal Power!

2. What is “personal power?”
3. Types of personal power: position power, expertise power, to name two.
4. Learning how to leverage your personal power to influence…
5. But here is key point: leveraging personal power is helping OTHERS, not yourself.
6. What is charisma? Is that personal power? Or are they different?
7. Personal power is gravitas…wise counsel, but compassionate.
8. You do NOT declare that you have personal power. Rather, others have to bestow that on YOU. Others have to declare it for you…
9. Style versatility (from Season 1) matters here…
10. Be mindful of introverts and experts, and provide and facilitate entry points (Ep. 1) for others… That’s how we influence the room…
11. Does emotional intelligence (Season 1) also matter?

Leadership entry points: Seizing opportunities to lead and make an impact
Leadership on the Ground, Season 2, Episode 1 is here! The foundation for all that is to come as you develop your leadership ability, seizing leadership entry points: identifying and taking the opportunities to presence yourself and make an impact!
Discussion guide for today’s episode: Leadership Entry Points:
1. Review of the concepts of Leadership on the Ground, as well as In Real Time, practicing leadership at the speed of business.
2. Erica explains what entry points are, which provide the whole foundation for Season 2. They are opportunity to present yourself as a leader, and to make an impact.
3. Learning how to seize entry points makes or brakes your opportunity to develop into a leader.
4. First, you have to look for entry points. These opportunities will not just fall into your lap. You have to be aware of your point of view on the issues being discussed, which will prepare you to sieze those entry points.
5. The more you look for entry points, the more you will find.
6. The differences between how introverts and extroverts handle and go after and sieze entry points.
7. “You cannot influence people if you don’t have an entry point.”
8. Seizing entry points does require courage and confidence, so those will have to be developed. But that’s necessary for ALL leaders. It takes practice to ultimately learn how to select the right entry point.
9. Using body language to position yourself.
10. What happens, and what to do, if you MISS an entry point?
11. And, what happens if you go after TOO MANY entry points?

2. Self-awareness is essential with leadership, and emotional intelligence makes this possible. It helps us understand how to be in healthy relationships.
3. It’s not just how you handle other people, it is also about understanding how to handle yourself in specific situations.
4. The importance of being vulnerable, and how that makes you a more effective leader, by creating safe space and safe environments to work.
5. Some leaders struggle because they fear delegating. Self-awareness and emotional intelligence enables a leader to have the right person handle a specific situation.
6. Understanding your hard-wiring…enables you to effectively manage your relationships.
7. Business is messy. And you have to be able to roll with it and still be productive.
8. Where sequencing falls into this idea of emotional intelligence: self-awareness, followed by self-management.
9. How am I showing up (as a leader)? Are you a passive leader? Are you a reluctant leader? Are you an active leader? Don’t make the mistake that, as a leader, your team has to adapt to you and your style. You have to “flex to the team around you…

Episode Three: The Correct Leadership Sequence > Culture, Talent, Strategy, Performance
Today we present Episode 3 of a new intrepidNOW series, Leadership on the Ground. I am joined by my co-host Erica Peitler, where we continue our conversation about a new way to approach leadership development. Everything you think you know about leadership, is about to be turned upside down…

1. Why does sequence matter? I guess the “order of things” has an impact on how leaders lead. It’s an under-appreciated challenge…
2. We will always talk about self, team, and then organization. You CANNOT be an effective leader without focusing on yourself FIRST. You have to work on your blind spots first. “Understand what is next in the sequence of YOUR OWN development.”
3. First mistake MOST LEADERS make is NOT properly setting expectations. Without doing do, leadership is just plain hard. Without this, you cannot achieve true accountability.
4. After setting expectations, you then have to “stay in the pocket.”
5. We talked about “communication and relationships” in a past episode. Now, in the context of thinking about expectations and accountability, you begin to better understand their importance.
6. Why the idea of “mutually agreed…” matters.
7. Is there a model that applies to achieving these same things at a team level (these are far more complex)? This might be called “analytical rigor.”
8. Shifting to organizations, most organizations want growth, but aren’t prepared for growth. How should we think about sequencing here?
9. A common tale, when an organization says, “We don’t have a leader ready to take on this new challenge, right now.” This generally means leadership development is out of sequence…
10. “Strategy matters, yes. But the culture and the right people on the bus matter too…BEFORE strategy.”
